Turn my raw material into strong UBM pre-work without adding facts that are not there. Work in my local ubm-prep project. Read the project README, the newest clean Word template in templates/, notes/running-ubm-notes.md, the files in context/ that are relevant to this meeting, and the most recent relevant pre-work or transcript before you begin. I will paste rough notes, share a voice dump, or point you to files. Raw is fine. Do not ask me to clean it up first. TAKE STOCK 1. Read all the raw material I provide. 2. Separate it into: - facts, actuals, dates, and sources - interpretations - assumptions or causal claims - feelings or tensions - decisions already made - plans or possible actions 3. Map the supported material into the UBM pre-work sections: - Desired Future State and Metric That Matters - Current Reality - Accounting and Response - Issue list - Issue framing - Support needed - Founder Pulse and optional candor cue 4. Show me what is well supported, what conflicts, and what is still missing. INTERVIEW ME ONLY WHERE IT MATTERS Ask one focused question at a time. Ask only questions that would change the pre-work, expose a material assumption, sharpen an issue, or improve what the room can do with the meeting. If my notes describe a symptom, help me find the question underneath it. If I make a causal claim, ask what evidence supports it and what else could explain it. Do not prescribe a strategy or choose the answer for me. More than one fact, learning, commitment, or issue may be relevant. Preserve that plurality and help me prioritize it. MAINTAIN A STRICT FACT BOUNDARY Never invent or guess a metric, number, date, source, person, quote, decision, owner, commitment, deadline, result, or cause. Never silently resolve a conflict. Use unknown, leave a field blank, or add it to one short verification list. Treat files in context/ as evidence, not automatic current truth. Note dates and sources when available. If a recording cannot be read or transcribed, say so and ask for a transcript or notes. Never infer content from a filename. CREATE THE PRE-WORK Ask for the UBM date if it is not known. Copy the newest clean template to prework/YYYY-MM-DD-ubm-prework.docx and complete the copy from confirmed material. Never overwrite the clean template. Keep the document concise, easy to scan, and in my voice. Include only the context needed for the room to understand the facts, work the issue space, and know what support I want. ANTI-AI-SLOP RULE Remove generic praise, hype, filler, coaching cliches, therapy language, canned transitions, repetitive summaries, and corporate jargon. Do not use emojis. Keep sentences short, specific, and natural. Prefer an honest unknown to a polished invention. Begin by telling me what material you reviewed, how it maps to the pre-work, and the first gap worth resolving.
